Restructure of multi-region and multi-lingual site?

I've read through a lot of material to this point on the subject which has been helpful. In making a major decision like this I'd love another set(s) of eyes on this. A lot of the material I read is pretty dated. Thanks for your help!
Background: Company is currently maintaining the following sites, some in multiple languages: company.com, company.us, company.de, company.fr, etc. (12 ccTLDs, some multi-lingual). Each site represents a physical office/distributorship in each location. Each ccTLD site (and pages) include both duplicate, and unique, localized content (intermixed). Each country office will be producing content for their ccTLD, though some content will be duplicated from the .com. In essence, there is a .com corporate site template and the ccTLDs will be customized but include a lot of the content on the .com corporate multi-lingual site.
Some of the ccTLDs rank ok, some don't, all SEO strategy to date has been implemented by independent marketing companies in each country. I am working on a centralized SEO strategic approach.
Approach: My initial thought was to leverage the .com domain internationally by consolidating all ccTLDs within the .com site using sub-directories. Since some regional sites are also multi-lingual, the consolidated site structure might look like this...
company.com/en-us/, company.com/en-de/, company.com/de-de/, company.com/en-fr/, company.com/fr-fr/. This would allow for location-specific content to be presented in multiple languages.
When I learned how much customization/localization will need to be done (each country maintaining its own blog,etc), and started evaluating things like the length of the urls for marketing purposes, the necessity to have multiple users accessing certain sections of the site, and some insight that the ccTLDs will likely rank better than the consolidated .com, research of other sites (amazon.com has ccTLDs for each country). I began to reconsider my initial strategy, and re-evaluate a .com corporate site in mult-languages with regional ccTLDs with a blend of duplicate and unique content instead.
Beyond business needs, my primary concern is preventing duplicate content. I can already see issues arising between the .com corporate multi-lingual site in French, for instance, and the company.fr regional site that would contain some of the same corporate content, and a lot of its own unique localized content. I am imaging the corporate .com actually having to defer to the ccTLDs via rel=canonical to avoid duplicate content issues which doesn't seem to natural (maybe just in the case where the .com corporate site would use rel=canonical to the .us office site)
I've had a lot of success consolidating sites and working to build a single, strong, trusted, authoritative domain vs. having to build that same authority, in this case, a dozen times with all the ccTLDs. I am not sure if the ability to leverage a single .com multi-regional/lingual site outweighs the benefit of a ccTLD for a site that operates in a single country. What do you think?
What solution would you recommend, all things considered? Please let me know if I am missing something. I enjoyed the challenge of weighing all the factors and am at a point where I could really use some feedback from colleagues.

In the past when I've worked on something similar, having the ccTLD was such a strong factor for the types of business each company was doing locally, that it also was key in assisting conversions, and supporting the local marketing teams. That's one consideration.
Another way I'd look at it is via translation. Pretty much every site can avoid duplicate content if they are always using their localized translated versions of any material originally written by the .com, save for the overlapping English ones. In that regard it's a consideration of either writing different versions or using rel=canonical to point to the site that you want to rank the most for that particular document, again probably a consideration of the region of the article by customer, client, etc, i.e. if it was an article about a UK client or offering than the rel=canonical should point to the UK hosted site. But I'd still consider taking on hires to help with translation and copy writing as there sounds like there could be quite a bit of it.
Going in reverse, you could probably have any English versions hosted on the ccTLDs point back to the .com as canonical. Cheers!

My site is being deindexed for unknown reason
A few days ago I noticed that my site gusty.se was not showing up in google, only the subpages. There is no message in the google search console. I requested the site to be reindexed and about a day later the site was showing up in google again. Now another day has past and the site is now again not indexed in google. Question is why the site is being deindexed??? I have worked a bit with getting backlinks to the site and I did recently gain 3 backlinks within a few days (about a week has past since I gained these links). Still I can't believe Google would count this as unnatural link building, especially since I guess it will take some time for Google to detect new incoming links. Another thing I've notice though is that my site about two weeks ago got a high number of incoming links from different spam sites with .gq TLD's (see the attached screenshot). The majority of these sites have however not linked to my main page but to a sub page which still is indexed by Google. Can all these spamlinks be the reason to why Google has deindexed the main page of my site? I've read that Google in general ignore links from spam sites, still I have taken action against these spam sites by submitting a disavow text file containing all these spam domains. I submitted this file about 2 days ago. I have now again requested the site to be reindexed so perhaps will it soon be listed again. Still, I can't keep having my site deindexed and having me reindexing it every second day. I would really appreciate if someone could give me some insight in this problem. moz.jpg

Site with both subfolders and subdomains

I'm working on a website that has a quite extensive subfolder structure for product and multilingual purposes.
domain.com/en
domain.com/it
domain.com/fr
domain.com/en/category
domain.com/it/category
domain.com/fr/category
domain.com/en/category/product
domain.com/it/category/product
domain.com/fr/category/product
domain.com/en/category/product/region
domain.com/it/category/product/region
domain.com/fr/category/product/region
and so on... We will soon be launching a completely different service, which would make the subfolder structure become even more complex. As John Mueller recently stated that Subdomains and Subfolders are treated the same by Google, I am now considering building that new service under subdomains for product reason, and for the sake of clarity. 1- Would my subdomains inherit the authority of my main domain?
2- Do I have to keep the language folders with the subdomain structure?
e.g.:
new-service.domain.com/en
nouveau-service.domain.com/fr
nuovo-servizio.domain.com/it OR
new-service.domain.com
nouveau-service.domain.com

My site shows 503 error to Google bot, but can see the site fine. Not indexing in Google. Help
Hi, This site is not indexed on Google at all. http://www.thethreehorseshoespub.co.uk Looking into it, it seems to be giving a 503 error to the google bot. I can see the site I have checked source code Checked robots Did have a sitemap param. but removed it for testing GWMT is showing 'unreachable' if I submit a site map or fetch Any ideas on how to remove this error? On 1 of our sites we have our Company name in the H1 on our other site we have the page title in our H1 - does anyone have any advise about the best information to have in the H1, H2 and Page Tile

There is no change of address pending for your site
Hi everyone. Google has recently started using our old .net instead of .com in the SERPS. I went to do a change of address for the old http://www.sqlsentry.net and it gives me the "There is no change of address pending for your site." I've tried for both www and non-www and still get the same result. All pages seem to be redirecting to the new site with no issues. Is there anything else I can do to change this? Or is there a step I'm missing? Thanks!

Why isnt this site ranking?
I just took over for a site and noticed they have no presence for any keywords...not even low ranks. Their backlink profile is not the best, but webmaster tools says they have no manual actions. vonderhaar.com Thoughts on the matter?

New Site Structure and 301s
We're moving towards a new site with new site structure. The old site has numerous backlinks to past events that won't be published on the new site. The new site will have about 60 future events that are currently active on the old site as well. I was wondering the best way to move forward with the 301 redirect plan. I was considering redirecting the old site structure to an "archive.ourdomain.co.uk" subdomain and redirecting the 60 or so active events to their equivalents on the new site. Would this be a sensible plan? Also for the active events, is there any difference between: _redirecting the old page to the archive page and then forwarding to the equivalent on the new page _ and redirecting the old page directly to the new page

Need your thoughts on my site
Hi, This is my site: http://hemorrhoidssuccess.com/ I have got some decent natural links with a mix of different anchor texts. My main keyword is "Hemorrhoids Treatment", And i got very less exact match anchor texts. Now i was able to rank for "Top Hemorrhoid Treatment" on #2 Page, but i was not in the index for the my main keyword "Hemorrhoids Treatment". Can you review my site and let me know, what i am missing? Do i need to get more links? If so with what anchor texts? Will be waiting for your replies.. Thanks in Advance
